FI introduction/ Tổng quan về cải tiến liên tục các chủ đề ưu tiên FI Focused Improvement
The Focused Improvement Pillar provides some of the key tools that enable leaders to see their losses, make choices, set direction, and creates a way for the organization to systematically eliminate these losses.
The tools and techniques in the F.I. pillar provide ways to address the following questions:
Do you know:
- The total amount of losses identified across the site ?
- The connection of your IWS effort and the bottom line results ?
- How to develop the zero orientation in your organization ?
- How to accelerate and maximize results ?
Purpose of Focused Improvement/ Mục đích của cải tiến liên tục các chủ đề ưu tiên FI Focused Improvement:
Focused Improvement Activities are those activities that maximize the overall effectiveness of equipment, processes and the plant, through uncompromising elimination of losses and improvement of plant critical measures. The pillar team develops the problem solving capability within the site or organization and coaches the improvement teams and organizations through the steps of focused improvement. The activities of the pillar are to ensure that improvement needs are evaluated, prioritized and that improvement needs beyond the capability or resources of any specific organization are appropriately resolved.
The pillar provides the capability to assess all the issues facing the organization and a way to define their relative ranking and priority. The site leadership team determines the final ranking, actual priorities, and ensures that resources are allocated.
What is Focused Improvement ?/ Cải tiến liên tục các chủ đề ưu tiên FI Focused Improvement là gì?
An improvement is a focused improvement when it focuses on a specific problem. This means the problem is detailed: "the leaf, not the whole tree." A Focused Improvement Team is a small team that remains together at least up to the point were a solution is identified. This team is staffed with the required skills and given the time availability to effectively and quickly achieve results. This team applies key analysis tools in a standard, scientific, systemic step-by-step process. The F.I. Pillar team provides coaching to determine the initial focus before the line organization charters the F.I. Improvement team
Focused Improvement Means:
- The topic is clearly defined -- the leaf not the tree
- A team with the skills needed to solve the problem is chartered to eliminate the problem (diverse, skilled, cross-functional team).
- The loss and the elimination goals are clearly defined
- The team follows a carefully planned, step-by-step approach
- Results are achieved rapidly (Solution in hand in two weeks! Total completion in less than 3 months).
Contribution to Results
Focused Improvement is one of the major loss elimination activities in our LeanTPM Master Plan. The Pillar should be organized and ready to begin implementation at the point of the LeanTPM kickoff. This means that the pillar owner and team members should be identified early in the preparation phase and focus on developing their capability through F.I. Leadership models.
The major losses, identified by the Loss analysis, and the themes, or major problems, identified by various A.M. teams, should input to the pool of available projects and the chartering of Focused Improvement teams. These teams and the re-application of their solutions should provide a significant portion of the early business performance improvements.
The requirements of the business need to be identified. Focused Improvement themes should be organized around these business requirements.

Clearly, the Focused Improvement Pillar exists to:
- Drive the zero defect mentality.
- Empower the organization with problem solving capability.
- Ensure that F.I. improvement teams are chartered to solve the priority problems.
- Track F.I. application and contribution to results.
- Educate leadership on the value of loss elimination.
This means eliminating losses and solving problems associated with all other pillar technologies and systems. It provides the technical expertise, focus, and mechanisms to eliminate difficult problems. Focused Improvement is done by all teams and in all organizations.
A very close synergistic relationship should exist between Focused Improvement and Autonomous Maintenance, Planned Maintenance, and Quality Pillar. The arrow points to the results improvement expected from the integrated application of the LeanTPM pillars. The initiative management pillar needs to deliver initiatives that ultimately arrive at the site at the equivalent of A.M. Step 6. The F.I. Improvement process can provide a way to solve complex problems for all disciplines, functions, and pillars.
The various teams doing Autonomous Maintenance and Planned Maintenance evaluate their problems. Those problems that are beyond their capability are the basis for Focused Improvement themes. These themes are ranked and prioritized on a site-wide basis. The site leadership then determines which will receive priority and be staffed and which will be on hold. Each department or team, based on their capabilities, resource availability, and priorities can determine to work on as many Focused Improvement themes for which they have capacity and capability as long as this does not conflict with the choices made by the site leadership.
The F.I. Pillar Management team also evaluates the type of F.I. improvement projects being done throughout the site, ensures that duplication of effort is not occurring, and provides the site leadership with an overall view on the priority improvement themes and their impact on the business. An improvement theme common across the large part of the site may be of high priority even though on an individual basis the theme may be of a lower priority. The F.I. pillar team should be looking for these situations and facilitating the optimum deployment of resources.
The Quality pillar will deal with improvements that lead to improvement in product quality. This means that there is a large overlap between it and the Focused Improvement pillar. In Phase 0 and Phase 1, the F.I. pillar will be a primary vehicle for Quality improvement projects. Later, near the end of LeanTPM Phase 1, during the evaluation activities, F.I. will be a key feeder to the improvement activities within the Quality pillar. The proximity of relationship between the F.I. pillar and the Quality pillar may then be well served by a structural overlap in pillar membership
Focused Improvement Pillar Management Activities
The F.I. Pillar Management Process manages these major elements:
- Evaluation of the Situation
- Provides the chartering process for Focused Improvement Teams
- Tracking and Progress Reporting
- Re-application Management
- Master Plan Maintenance
- Standard/SOPs/CBAs
- Problem Solving Techniques
- Bench Marking
- Renewal
Focused Improvement Process Activities
A Focused Improvement Project Team is staffed and chartered to solve a specific problem using a standard, step-by-step, PDCA-based improvement work process. This standard work has the steps shown in the diagram to the right.
- Step 0/ Bước 0: Preparation/ Chuẩn bị
- Step 1/ Bước 1: Understand the situation/ Hiểu tình hiện trạng
- Step 2/ Bước 2: Explose and eliminate abnormalities/ Làm lộ diện và loại bỏ những bất thường
- Step 3/ Bước 3: Analyze causes/ Phân tích nguyên nhân
- Step 4/ Bước 4: Plan improvement/ Lên kế hoạch cải tiến
- Step 5/ Bước 5: Implement improvement/ Thực hiện cải tiến
